The five-second test that makes everything obvious

In a long-forgotten mountain village, swallowed by endless fog, there once lived Master Tokei, a revered but stern-looking 89-year-old clockmaker famous for his excellent workmanship. He was deaf-and-mute and lived with his five calico cats, known for their charms against bad luck.

Outsiders who wanted to patronize Master Tokei’s services would bravely approach his workshop, with racing hearts. The moment the heavy wooden door creaked open, their fate was sealed faster than a bad punchline.

Within five heartbeats, travelers would magically understand everything in Master Tokei’s shop. Its operational condition was clear, obvious and profound. Tools beamed proudly clean with judgmental eyes in dramatic poses.

Master Tokei’s wall and desk clocks ticked in perfect, symmetrical order. There were no broken units. His masterful presence was clearly written in the air. Visitors need not converse with Master Tokei because everything was obvious under the faint sound of ticking steel.

Strangers knew Master Tokei’s policy. If they could not understand what they can see in five seconds or less, then Master Tokei had failed. Sure enough, visitors saw and felt the workshop’s cleanliness, orderliness and discipline in less than five seconds.

Centuries later, that same unforgiving principle still burns, this time in the living fire of dynamic organizations.

Master Tokei’s parabolic tale is a metaphor for 5S good housekeeping. Incidentally, the word “tokei” is a Japanese word for clock or watch. Behind that story is the five-second visual test – the same measure I’m using when I’m consulted by my client-companies.

If workers and their managers can’t understand the current status of their operations in five seconds or less, something must be wrong somewhere. It’s a clear sign of mismanagement on the same level of broken wall clocks and smelly toilets.

If a wall clock is clean and well-functioning, expect many good things about that company, regardless of its size. If we are greeted by a grimy and out-of-order clock, that’s an ugly sign.

I tested this principle several hundred times in many companies I visited in the past. The critical questions are: Is this organization trustworthy? Should we buy their products or services, much more if they’re in pharmaceutical or food manufacturing?

A non-functioning wall clock is a no-brainer issue. It’s easy and low-cost to replace it with a fresh set of batteries. Still, if it does not work, you can replace the whole thing with a brand-new clock that costs only about $35 apiece.

And the cost is even lower if we want to maintain clean and fresh-smelling toilets.

In Toyota factories and their suppliers that I visited in Japan and the Philippines, managers have long observed a strict visual management standard. Outside of Toyota, I have seen managers and their workers in some dynamic organizations walking the shop floor who could understand their daily, current status in one glance.

That is done with the help of andon (line stop alert) lights, shadow boards, color-coded floor markings and real-time production boards. These tools make it easy for anyone to understand what normal and abnormal situations are.

The five-second control test is a practical threshold. It is a classic measurement supported by experts like Art Smalley and Jeffrey Liker who talk about operational excellence as a gauge using the terms – “at a glance” or “within seconds.”

However, these terms are too vague for purposes of auditing, training and sharing of best practices. That is why we have to attach concrete time limits.

Jeff Hajek coined the explicit “10-foot, three-second rule” in 2015. As a rule of thumb on visual control, anyone from ten feet away should be able to assess the status of an operations within three seconds.

My choice of five seconds is reasonably lenient than Hajek’s standard. After all, visual processing is extremely fast for simple cues involving color, shape, position or whether a system is either full or empty, like a vehicle’s fuel gauge.

Five seconds is the ultimate operational detector: it is scalable and unforgivingly strict. Therefore, if it takes a manager more than five seconds to explain how his company runs, be warned: he’s no expert, but merely a fraud tossing a smoke bomb while running frantically toward the exit.
